When to Replace vs Coach an Underperforming Sales Leader

Not every sales performance requires a leadership change. And not every sales performance problem can be solved with coaching.

Many growth-stage supply chain SaaS, logistics, and transportation companies hit a familiar moment: Revenue is behind plan. Pipeline feels light. Forecast confidence is weak. Team energy has dropped. 

Leadership then faces a difficult question: do we replace our sales leader or can this be fixed through coaching and support?

Ask: Is the current leader the right fit for what the business needs now?

A sales leader who performed well during one stage of growth my struggle in the next. Examples include a strong early-stage builder, weaker operator at scale; great people leader, weaker forecast manager; strong account manager, weaker hunter-builder; effective in stable markets, less effective in change.

Sometimes performance issues are capability problems. Sometimes they are stage-fit problems.

When Coaching May Be the Right Answer

Many sales leaders can improve materially with structure, clarity, and support. Coaching is usually the better path when the leader still has credibility, work ethic, and core capability. 

Signs Coaching May Work

  1. The Team Still Trusts Them. If the sales team respects the leader and wants them to succeed, that foundation matters.

  2. The Problems Are Specific, Not Systemic. Examples include weak forecast discipline, inconsistent 1:1 coaching cadence, poor pipeline inspection process, and limited use of metrics. 
  3. They Take Accountability. Strong recoveries usually start when leaders own gaps rather than defend them.
  4. They Have Previously Delivered Results. Past success in a similar enviornment can indicate the issue is situational, not fundamental. 
  5. The Business Can Afford the Recovery Window. Coaching requires time and commitment. If the business has runaway and patience, coaching may be the higher-return decision. 

What Coaching Should Look Like

Coaching is not vague encouragement. It should be structured with:

  1. 30 / 60 / 90-day goals

  2. Weekly scorecard review
  3. Pipeline metrics
  4. Leadership behavior expectations
  5. Executive check-ins
  6. Clear improvement milestones

Without measurable structure, "coaching" often becomes delayed decision-making.

Strong companies evaluate underperforming sales leaders through four lenses:

Capability - can they do what is now required?

Willingness - are they coachable and accountable?

Team Confidence - do people still want to follow them?

Business Urgency - How much time does company realistically have?

If three or four of these are weak, replacement should be seriously considered.

Once leadership determines a change is necessary, slow execution creates a second problem. Top talent does not remain available long. The strongest organizations prepare early:

  2. calibrate compensation

  3. tighten interview process

  4. move with urgency

  5. protect confidentiality
